Onboarding is done: the deposit is in, you have the logins, the client has your welcome email. Now comes the first proper meeting, where the client hears your plan and you find out the things that were not in the brief.
A good kickoff takes 45 minutes and a 10-minute email afterwards. A bad one runs 90 minutes, ends with "so we'll figure it out as we go", and leaves nothing in writing. This playbook gives you the agenda, the scheduling details for overseas clients and the follow-up email. The admin that comes before it is in the client onboarding checklist, and the full sequence of stages is in managing a freelance project.
Before the call
Send the agenda with the invite, or at least a day ahead. Clients come better prepared, and the decision-maker is more likely to join if they can see why they are needed.
Ask for the approver to attend. If the person who signs off the work will not be on the call, ask for 15 minutes of their time at the start, or plan to send them the summary directly. Most late rewrites come from someone senior seeing the work for the first time at the end.
Open everything you will screen-share before the call starts: the plan, the scope from your statement of work, any reference work. Test your headphones. If your home internet is unreliable at that hour, keep your phone hotspot ready.
The agenda
Paste this into the invite and adjust the times. For a small project, merge sections; for a larger one, add a short slot for each stakeholder.
Kickoff: [Project name] [Date], [time in client's zone] / [time IST] Google Meet / Zoom link: [link] 1. Introductions, and who approves what (5 min) 2. The goal in your words: what does a good result look like in three months? (5 min) 3. Scope recap: what is in, what is out, how many revision rounds (5 min) 4. Plan and milestones, and the dates I need input from you (10 min) 5. How we'll work: updates, channels, reply times, feedback rounds (5 min) 6. Risks: fixed dates, holidays, content or approvals that could run late (10 min) 7. Next steps, owners and dates (5 min) Anything you'd like to add? Reply to this invite and I'll fit it in.
Some of these need more than the line in the agenda.
The goal in the client's words
Do not open by presenting your understanding. Ask the client to describe what success looks like, and write down their words. "More enquiries from the website" and "the board wants it to look more premium" lead to different work. You will use their phrasing when you present drafts later.
Scope recap
Read out what is in and, more importantly, what is out. "The six pages listed, the contact form, two rounds of revisions. Blog setup and copywriting are not part of this phase." Clients rarely object during the call; they object weeks later when they assumed something was included. Saying it out loud now makes the later conversation much shorter, and if it does come up, the scope creep playbook has the reply.
How you will work
Agree the update day, the channel for quick questions and the channel for decisions, and your reply time. Also agree how feedback arrives: one consolidated list per round, from one person. The details are in client update cadence and handling revisions; the kickoff is where the client hears it first.
Risks
Ask directly: "What could slow this down on your side?" The answers are usually content that is not ready, an approver who travels, or a launch date tied to something else. Then share your own: your holidays, other fixed commitments, anything you depend on from a third party.
Scheduling across time zones
India Standard Time is UTC+5:30 and does not change during the year. Most of your overseas clients' clocks do, so the gap moves twice a year.
Client location | Gap to IST (their summer) | Gap to IST (their winter) | Their 9 am in IST |
|---|---|---|---|
New York | IST is 9h 30m ahead | 10h 30m ahead | 6:30 pm / 7:30 pm |
San Francisco | 12h 30m ahead | 13h 30m ahead | 9:30 pm / 10:30 pm |
London | 4h 30m ahead | 5h 30m ahead | 1:30 pm / 2:30 pm |
Berlin, Amsterdam | 3h 30m ahead | 4h 30m ahead | 12:30 pm / 1:30 pm |
Dubai | 1h 30m ahead, no change | same | 10:30 am |
Singapore | IST is 2h 30m behind, no change | same | 6:30 am |
Sydney | IST is 5h 30m behind (Oct to Apr) | 4h 30m behind | 3:30 am / 4:30 am |
East of India the logic flips: a Singapore or Sydney client's afternoon is your morning, which is the easiest overlap you will get.
When you propose times, write both zones in full ("Tuesday 9 am New York / 6:30 pm IST") and offer two or three slots. A scheduling link such as Calendly or Zoho Bookings shows the client slots in their own time zone, which avoids most mistakes.
The weeks when the US, UK or Europe change their clocks catch people out, because the gap shifts by an hour and the US and Europe do not change on the same weekend. If you have a standing weekly call, check the time again in March, October and early November.
Decide in advance how late you will take calls. A west coast US client can easily turn into a 10 pm call every week. If that suits you, fine; if not, offer an early-morning IST slot (their late afternoon) or move most updates to written notes and short Loom videos.
Holidays to flag on both sides
Tell overseas clients about Indian holidays at the kickoff, not the week before. The fixed national ones are Republic Day (26 January), Independence Day (15 August) and Gandhi Jayanti (2 October). The festivals move every year and vary by state: Holi, Eid, Ganesh Chaturthi (big in Maharashtra), Onam (Kerala), Durga Puja (West Bengal) and Pongal (Tamil Nadu). Diwali is the one that takes out most of the country for several days, and many Indian clients slow down for the whole week. Check the dates for the current year and add them to the plan.
Ask about theirs as well. US clients go quiet around Thanksgiving in late November and from Christmas to New Year. UAE clients may work shorter hours during Ramadan, and the UAE government weekend is Saturday and Sunday, which many private companies follow. Indian clients' accounts teams are busy in the last weeks of March when the financial year closes, so payments can slow down then.
The follow-up email
Send this the same day, or first thing the next morning. It turns a friendly conversation into a record both of you agreed to.
Subject: [Project name] kickoff: summary and next steps Hi [Name], Thanks for the time today. Here's what we agreed, so we both have it in one place. Goal: [one line in their words] In scope: [short list]. Not in this phase: [short list]. [Two] rounds of revisions per deliverable. Milestones: - [Milestone 1]: [date] - [Milestone 2]: [date] - Final delivery: [date] How we'll work: - Weekly update from me every [Friday] by email - WhatsApp for quick questions; anything about scope, dates or cost by email - Feedback as one consolidated list per round from [approver's name] Next steps: - [Client name]: [brand files / content / access], by [date] - Me: [first draft / wireframes / outline], by [date] Holidays: I'm away [dates]. You mentioned [their dates]. If I've got anything wrong, just reply and I'll correct it. Otherwise I'll take this as our plan. [Your name]
Save it in the shared project doc as well. When someone asks "did we agree that?" in week five, this is the email you forward.
Common questions
What should a kickoff meeting agenda include?
Introductions and who approves what, the goal in the client's words, a recap of what is in and out of scope, the milestones and the dates you need input from them, how updates and feedback will work, known risks such as holidays or late content, and a list of next steps with names. Send it in the invite so the client can add anything before the call.
How long should a client kickoff meeting be?
For most freelance projects, 30 to 45 minutes. A small one-off job can do it in 20 minutes or even over email. A larger build with several stakeholders may need an hour. If the agenda does not fit in an hour, part of it belongs in the onboarding email or a second working session, not in a longer call.
What time should I schedule a call with a US client from India?
The usual overlap is early morning on the US east coast, which is evening in India: 8 am in New York is 5:30 pm IST in the US summer and 6:30 pm IST in winter. West coast clients are harder; their 8 am is 8:30 pm or 9:30 pm IST. Offer two or three slots in both time zones and let the client pick.
What do I send after a kickoff meeting?
A short summary email the same day or the next morning: what was agreed, the milestone dates, who owns each next step, and anything still open. End with a line asking the client to reply if anything is wrong. It takes ten minutes and becomes the record you point to if the scope or dates are questioned later.
Do I need my camera on for a kickoff call?
For the first call with a new client, yes if you can. It helps people put a face to the name and makes the rest of the project, which will mostly be messages, easier. Use a quiet room, a plain background and headphones. If your connection is poor, switch the camera off and say why rather than freezing mid-sentence.
